Start from the right JPG
Icons are tiny, so the source matters more than usual. Pick a square picture, at least 256 by 256 pixels, with one clear subject. A busy photo turns into a muddy blob at 32 pixels, while a bold logo or a simple symbol stays recognizable. If the picture is not square, crop it first so the subject sits in the center.
